Engineering Leadership in the AI Era: What's Changed

The job description for engineering leaders has not been rewritten overnight. But the ground beneath it has shifted in ways that most CTOs and VPs of Engineering are only beginning to reckon with. AI tools are not replacing engineering leaders — they are changing what engineering leadership means, what skills matter most, and how teams produce their best work.

I have spent the last two years watching this transition unfold across dozens of engineering organisations. Some leaders have adapted remarkably well. Others are clinging to mental models that were already outdated before GPT-4 shipped. The difference is not age, technical background, or company size. It is willingness to rethink assumptions about how software gets built and how engineering teams create value.

This article is a practical look at what has actually changed for engineering leaders in the AI era, what has not, and what you need to do about it.

The Shift Nobody Prepared You For

Most engineering leaders built their careers in a world where the primary bottleneck was developer time. You learned to optimise for throughput: hire more engineers, reduce context switching, remove blockers, improve processes. The entire discipline of engineering management was built around the assumption that writing code is expensive and slow.

AI coding assistants have not eliminated that bottleneck, but they have reduced it significantly. Many CTOs delegate these questions entirely to a "head of AI" or "ML team lead." That is a mistake. You do not need to be the expert, but you need enough literacy to ask the right questions, challenge assumptions, and make trade-off decisions. This is no different from needing enough financial literacy to challenge your CFO's budget assumptions — you are not the expert, but you cannot be ignorant.

Prompt Engineering as a Leadership Skill

This sounds ridiculous on the surface. But hear me out. The ability to clearly specify what you want — to break a problem into well-defined components with clear acceptance criteria — has always been a leadership skill. AI tools have just made it testable in real time.

Leaders who can articulate precise requirements, provide relevant context, and iterate on specifications are getting dramatically more out of AI tools than those who write vague prompts and complain about the results. This is the same skill that makes you effective at writing technical specs, defining acceptance criteria, and briefing your team on project goals.

The meta-skill here is not "prompt engineering" as a technical discipline. It is clarity of thought and communication, amplified by tools that reward precision.

Build vs Buy Decisions for AI Capabilities

Every CTO is now facing a constant stream of build-versus-buy decisions for AI capabilities. Should you integrate an AI vendor's API? Build on top of an open-source model? Train your own? Partner with a specialist?

The decision framework is different from traditional build-versus-buy because the landscape is moving so fast. A model you fine-tune today may be obsoleted by a general-purpose model next quarter. A vendor you depend on today may change their pricing, terms, or capabilities without warning.

How Team Structures Are Changing

The Rise of AI-Augmented Teams

The most effective engineering organisations are not creating separate "AI teams" for internal tooling. They are embedding AI capabilities into every team's workflow. This looks like:

  • Every engineer uses AI coding assistants as a default, with team-specific configurations and prompt libraries for common patterns.
  • AI review tools supplement human code review, catching patterns that humans miss while freeing reviewers to focus on design and architecture.
  • Automated testing generation fills coverage gaps, though human-written tests remain the gold standard for capturing business intent.

The leadership challenge here is cultural, not technical. Some engineers embrace AI tools enthusiastically. Others resist them, either from legitimate concerns about code quality or from fear that the tools threaten their value. The honest answer: the entry-level role is changing, not disappearing. As a leader, this means:

  • Redefine what "junior" means. A junior engineer in 2026 should be evaluated on their ability to produce correct, well-designed solutions — regardless of how much of the typing was done by an AI assistant.
  • Invest in mentorship, not just training. The skills that matter most — architectural thinking, debugging intuition, understanding user needs — are best learned from experienced engineers, not from courses or AI tools.

Smaller Teams, Bigger Scope

Some organisations are discovering that AI-augmented teams can handle significantly larger scope than traditional teams. A team of four senior engineers with AI tools can sometimes cover the ground that used to require eight to ten engineers.

This has implications for organisational design:

  • Fewer, more senior teams with broader ownership areas
  • Less coordination overhead because there are fewer teams to coordinate
  • Higher bar for hiring because each person has more leverage and more responsibility
  • More focus on system design because the bottleneck shifts from implementation to architecture

Leading Through Uncertainty

The hardest part of engineering leadership in the AI era is not any specific technical decision. It is leading a team through a period of genuine uncertainty about what the profession looks like in five years.

Be Honest About What You Do Not Know

Your team is reading the same headlines you are. They are wondering whether their skills will be relevant, whether their jobs are secure, and whether the career paths they planned still make sense. The worst thing you can do is pretend you have all the answers.

The best engineering leaders I have observed are the ones who say: "Here is what I think is happening, here is what I am uncertain about, and here is how we are going to navigate it together." Honesty about uncertainty builds more trust than false confidence.

Invest in Adaptability Over Specific Skills

The specific AI tools your team uses today will be different from the ones they use in two years. The underlying skill — the ability to learn new tools quickly, evaluate them critically, and integrate them into effective workflows — is durable.

Encourage your team to build T-shaped skills: deep expertise in their core domain, broad familiarity with AI tools and approaches, and strong fundamentals in system design, debugging, and communication that transcend any particular toolset.

Redefine What "Senior" Means

The traditional markers of seniority in engineering — years of experience, depth of language knowledge, ability to write complex algorithms from scratch — are becoming less relevant. The new markers of seniority are:

  • Ability to design systems that are correct, maintainable, and aligned with business needs
  • Judgment about when to use AI tools and when to think independently
  • Skill in reviewing and improving AI-generated output
  • Capacity to mentor others in effective human-AI collaboration
  • Understanding of how technical decisions connect to business outcomes

This is a significant cultural shift, and it requires deliberate leadership to navigate. Some of your most experienced engineers will resist it because it devalues skills they spent decades building. Acknowledge that reality while making clear that the bar is moving.

The Engineering Manager's Role Is Changing Too

It is not just the CTO role that is evolving. Engineering managers at every level are grappling with new realities.

Code Review Has a New Purpose

When a significant portion of the code your team produces is AI-assisted, the review process must change. Historically, code review caught bugs, enforced style, and served as a knowledge-sharing mechanism. All three of those purposes remain, but a fourth has become critical: evaluating whether the AI-generated approach is actually the right approach, not just a working one.

AI tools produce code that compiles, passes tests, and looks reasonable. But they tend toward verbose solutions, may miss domain-specific constraints, and sometimes introduce patterns that are technically correct but architecturally inconsistent. Your reviewers need to be looking for these patterns specifically, which means your code review culture needs to evolve.

One-on-Ones Need to Address New Anxieties

Your direct reports are worried about things they were not worried about three years ago. "Is my job going to exist in five years?" is a question that used to be theoretical. For many engineers, it no longer feels theoretical.

Effective engineering managers are addressing this head-on in one-on-ones. Not with platitudes ("AI will create more jobs than it destroys") but with honest, individual assessment: "Here are the skills you have that AI cannot replace. Here are the areas where you should invest in growing. Here is how I see your career evolving."

Performance Management Gets Complicated

If one engineer produces twice the output of another, but the first engineer is using AI tools heavily and the second refuses to use them, how do you evaluate performance? If an engineer ships a feature in two hours using Cursor and another spends two days implementing it manually with deeper understanding, who performed better?

There are no universal answers to these questions, but you need organisational answers — your own team's principles for how AI-assisted work is evaluated. Without explicit principles, managers will make inconsistent judgments and engineers will feel the process is arbitrary.

Technical Mentorship Has New Dimensions

Senior engineers mentoring junior engineers now need to teach a new skill: effective human-AI collaboration. This includes knowing when to use AI tools and when to struggle through a problem manually (because the struggle builds understanding), how to evaluate AI-generated code critically, and how to write effective prompts that produce useful output.

The paradox is that the engineers who benefit most from AI tools are those with enough experience to evaluate the output critically. This means mentorship — the transfer of judgment from experienced to less experienced engineers — is more important than ever, not less.

What Has Not Changed

For all the disruption, the core of engineering leadership remains the same:

  • People still need great managers. AI tools do not reduce the need for clear communication, fair feedback, career development support, and psychological safety. If anything, the uncertainty of the current moment makes these leadership fundamentals more important.
  • Architecture still matters. Poor system design produces poor outcomes regardless of how the code was generated. The CTO's role in setting technical direction and ensuring sound architecture is as important as ever.
  • Culture is still your competitive advantage. The organisations that attract and retain the best engineers in an AI-augmented world will be the ones with the strongest cultures of learning, ownership, and intellectual honesty.
  • Business acumen still separates good CTOs from great ones. Understanding how technology creates business value, how to prioritise investments, and how to communicate with non-technical stakeholders — these skills are AI-proof.

The CTO's New Responsibilities

Beyond the team-level changes, the CTO role itself has acquired new responsibilities that did not exist five years ago.

AI Governance and Ethics

Someone in the organisation needs to own the question of how AI is used responsibly — in your products, in your engineering processes, and in your business operations. In most technology companies, that person is the CTO. This means developing policies on AI use, understanding the regulatory landscape, and making judgment calls about where AI should and should not be applied.

A Practical Starting Point

If you are an engineering leader trying to navigate this transition, here is where I would start:

  1. Audit your own AI literacy. Can you have an informed conversation about the capabilities and limitations of current AI tools? If not, spend a weekend using them intensively on a real problem. Not reading about them — using them. Build something. The difference between theoretical understanding and practical experience is enormous.

  2. Assess your team's AI adoption. Where are people using AI tools effectively? Where are they not using them at all? Where are they using them poorly? Build a picture of your organisation's current state. This does not need to be a formal survey — walk around, sit with engineers, watch how they work.

  3. Revisit your hiring criteria. Are you still hiring for the same skills you were two years ago? Should you be? Write down the five most important qualities you look for in an engineer and ask whether that list needs to change.

  4. Have the honest conversation with your team. Talk about how AI is changing the work, what you are uncertain about, and how you plan to support them through the transition. Do this in a team setting and in one-on-ones. Different people will have different concerns.

  5. Rethink your metrics. If individual productivity is increasing, are your team-level metrics still measuring the right things? Lines of code and PRs merged were always imperfect proxies. They are now almost meaningless as measures of engineering contribution.

Some engineering leaders are adopting a wait-and-see approach to AI. They figure the hype will die down, the tools will stabilise, and they can adopt best practices once the dust settles.

This is a mistake. Not because the current generation of AI tools is the final form — it is not — but because the organisations that start adapting now are building institutional muscle that compounds over time. They are learning how to evaluate AI tools, how to integrate them into workflows, how to manage AI-augmented teams, and how to set expectations with the business about what AI can and cannot deliver.

By the time the "wait and see" leaders decide to act, the leaders who started experimenting two years ago will have a significant advantage in organisational capability. The tools will change. The fundamental skills of leading through technological disruption will not.
